Founders ask this question in a specific, cost-anchored way: what is the number, in rupees, for a Fractional CMO versus an agency versus just hiring someone full time.
This is a straight answer to that question, with the tradeoffs that the number alone does not tell you.
Fractional CMO cost in India, by band
Pricing for a genuine strategic Fractional CMO, not a marketing manager working part time, falls into three bands.

Agency retainers price by discipline, not by strategic scope, which makes them structurally cheapest per-channel cost.

The number looks comparable to a Fractional CMO retainer at the top end. The scope is not comparable: a full-service agency retainer buys execution capacity across disciplines, standardised to a process refined across its client roster. It does not buy a single person accountable for whether the underlying strategy is right.
Full-time CMO cost in India
A full-time CMO hire at a company with real marketing spend typically costs INR 40 lakh to over INR 1 crore annually in fixed salary, before benefits, equity, and the team or channel budget the CMO will manage.
Annualised, a Fractional CMO retainer at the near full-time band (INR 4–8 lakh a month, or roughly 48–96 lakh a year) can approach the same order of magnitude as a mid-range full-time salary, which is the point at which founders should seriously compare the two rather than assume fractional is automatically cheaper.
The difference at that price point is not cost but flexibility and scope:
- A full-time CMO is a single dedicated hire building an internal team.
- A Fractional CMO at the same spend is typically directing execution across contractors or an agency rather than building headcount, and can be exited or renegotiated far faster than a full-time hire's notice period and severance allow.
The cost the invoice does not show
The monthly number is not the real comparison. The real comparison is what each model costs when the strategy is wrong.
The cost of a wrong strategy is often hidden until the growth curve stops:
- Agencies: An agency executing well against the wrong brief burns spend efficiently toward the wrong outcome. The invoice looks reasonable every month, but the CAC tells the real story, usually a quarter too late, because no one on the agency side owns the brief itself.
- Full-time CMOs: A full-time CMO who gets the strategy wrong is expensive to be wrong with. The fixed cost keeps running through the correction, and organisational sunk-cost pressure often delays the correction itself, since admitting the strategy is wrong is also admitting the hire was wrong.
- Fractional CMOs: A Fractional CMO who gets it wrong is, at minimum, cheaper to correct. The retainer is monthly or quarterly, and the person is still in the room accountable for the miss because ownership was the entire premise of the engagement.
Which number actually matters
Before comparing rate cards, a founder should answer one question: does the business already know its strategy and need help executing it, or does it need someone to build and own the strategy itself?
